Tote & Carry partnered with us to bring clarity, consistency, and growth to their DTC efforts with a special focus on retention, lifecycle strategy, and operational calendar planning. As their strategic consultant, we owned end-to-end campaign oversight and built a holistic ecommerce playbook focused on revenue-driving retention systems and agile, product-first marketing cycles.

Our core focus areas:

  • Ecommerce Sales Strategy: Build quarterly revenue plans tied to seasonal events, inventory cycles, and audience behaviors. Defined sales pacing targets to support unit movement, AOV lift, and SKU prioritization across new drops and markdowns.

  • Marketing Calendar Build + Management: Centralized campaign planning across email, SMS, and site for better alignment with product/ops teams. Delivered a 3-month rolling calendar and weekly execution frameworks for faster time to launch.

  • Retention + Lifecycle Optimization: Led segmentation and flow strategy in Klaviyo to drive engagement, reduce churn, and increase UPT through bundles, flash sales, and loyalty-building messages.

  • To support long-term retention and cross-channel performance, we delivered the strategic foundation and oversight while collaborating with their email/SMS agency for execution. This included:

  • Retention Channel Strategy: Defined the lifecycle architecture and performance benchmarks for the agency team, including segmentation strategy, deliverability safeguards, and engagement prioritization. Directed warm-up campaigns for dormant segments and advised on timing/pacing of automation rollouts.

  • Campaign & Promotional Calendar Development: Built and maintained a 3-month rolling marketing calendar aligned with product launches, sales events, and shipping deadlines. Integrated email, SMS, and site activations to ensure full-funnel consistency.

  • Site Merchandising Strategy: Worked cross-functionally to align homepage layouts, product prioritization, and promotional modules with the weekly campaign schedule and UPT goals.

  • Inventory & Sales Planning: Partnered with internal teams to forecast unit sell-through across categories, planned liquidation strategies for aging SKUs, and created promotional guardrails to preserve margins.
